
“If you don’t use us, you’ll miss out on the best talent” – says every agency you’ve even spoken to.
It's a predictable line and fair to be sceptical. Agencies have an obvious interest in being seen as the only route to the best candidates. Let’s sort the wheat from the chaff and understand why some companies favour direct hiring and others don’t.
Agency spend is a number that's easy to see and easy to defend upward. Favouring the direct model is simply following the only evidence that's actually visible. But it’s also true that what doesn't show up is the candidates that didn’t apply. Most valued employees have little reason to scan job boards (most of the time) and responding to another cold approach from an internal talent team still carries a confidentiality risk. When they move jobs, it’s often within their own networks or through a trusted recruiter who's earned the right to raise something worth hearing.
But that’s half of the story. If a talent acquisition strategy also polices communication from external recruiters, there's a further effect that never shows up.
Recruiters maintain relationships with candidates specifically so they can flag a genuinely good opportunity when one comes up or promote their clients when a candidate is ready to explore the market. If an agency has no route to bring a candidate forward, that relationship simply stops converting into anything useful for the employer.
There's no missed application or failed shortlist to point to. The phone just doesn’t ring. The candidate joins a different organisation.
Instead of “acquiring talent”, the strategy risks doing the opposite.
None of this is a case for trusting agencies over a direct model. It's a case for testing the claim. Most recruiters work on a no placement, no fee basis. Let the agency present candidates alongside whoever the direct pipeline produces. If the internal process already has the strongest person, nothing is lost. If it doesn't, that's worth knowing before the decision is made rather than after.
Run both channels in parallel, keep the lines of communication open, and make the agency prove their rhetoric every time.
